We started by mapping every workflow layer: reservations, table assignments, kitchen ticket routing, staff schedules, and inventory updates. Their old system forced the host to call the kitchen every time a reservation changed, which added two minutes per order and created 20% more errors during peak hours. By building a real-time REST API that syncs between the host tablet, kitchen display, and inventory scanner, we cut order errors from 1 in 5 to 1 in 25 and reduced the host’s per-reservation time from 2 minutes to 20 seconds.

The menu itself was another bottleneck. Their POS system charged $0.12 per swipe but couldn’t handle split checks, happy hour discounts, or happy hour discounts that changed by day of week. We rebuilt the pricing engine in Laravel so the restaurant could update drink specials on the fly via a simple admin panel, no more spreadsheets at 3 a.m. on a Friday.

For the kitchen, we used React to rebuild their ticket printer interface with color-coded urgency levels and real-time prep-time tracking. When a ticket sat unacknowledged for more than 90 seconds, the screen flashed red and the kitchen manager’s phone buzzed. Within two weeks of launch, their ticket completion time dropped from 22 minutes to 14 minutes during the dinner rush.

The hardest part wasn’t the technology, it was convincing the staff to stop writing orders on napkins. We built a training module that used the same interface they would see on opening day, and we scheduled the rollout over three slow Tuesday nights so the team could get comfortable without losing revenue.
